We kept adding AI features while our ops team was still using WhatsApp screenshots

Spent almost a year trying to “look like an AI company” externally while internal workflows were held together by manual coordination. Fixing the boring workflow issues improved retention more than any model upgrade we shipped.

Why this matters

Sometimes the real product debt is operational theatre.

The story

The problem

Every investor call pushed us toward more AI. So we kept shipping dashboards, automations, prediction layers. Meanwhile our customers’ warehouse supervisors were literally sending inventory updates through blurry WhatsApp photos. Nobody used half the “advanced” stuff we built because their core workflow itself was chaotic. We were solving sophistication before reliability.

What changed

We paused roadmap work for 5 weeks. Focused only on- simpler mobile workflows, reducing manual reconciliation, fixing onboarding, confusion, making alerts impossible to miss. Honestly felt embarrassing because none of it sounded innovative.

Result

Daily active usage increased more from workflow clarity than from any feature launch before it. Support tickets also dropped hard because users stopped getting confused every second screen.

Takeaway

Founders overestimate feature gaps and underestimate operational friction. A product that fits messy real-world behaviour usually beats a technically smarter product.
