Our hiring process selected for confidence instead of competence

We kept hiring candidates who interviewed extremely well but struggled inside unstructured startup environments. The issue wasnt talent but it was the evaluation system itself.

The story

The problem

In interviews, we subconsciously favored people who sounded sharp instantly. Fast answers. Strong storytelling. High energy. But after joining, some of those hires struggled with ambiguity, prioritization and independent execution. Meanwhile quieter candidates we rejected probably would’ve performed better operationally.We were optimizing for interview confidence.

What changed

We changed the process completely:- smaller practical assignments, async problem solving, evaluating written thinking, less emphasis on “culture fit chemistry”, more emphasis on decision-making clarity. Interviews became less exciting honestly. But signal quality improved.

Result

Fewer mis-hires. Lower onboarding friction. Managers spent less time course-correcting expectations. The team also became calmer because execution reliability improved.

Takeaway

A lot of startup hiring systems accidentally measure social fluency instead of operational effectiveness. Those are not the same skill.
